Paying a Live Host RM X/Hour: The Session P&L That Tells You If It's Worth It
Short answer: A live host's hourly rate is worth it only when the gross profit their session generates per hour — after platform fees, COGS, ads, samples and returns — is higher than what you pay them. There is no universal "good" rate; RM 200/hour is cheap for a host who fills a room doing RM 8,000/hour and expensive for one doing RM 1,000/hour. Judge the rate against the session P&L, not against what other sellers pay.
Host cost ceiling per hour = (GMV/hour × margin before host cost) − ads/hour − samples/hour − returns impact/hour
What "worth it" actually means
Host pay is easy to negotiate on gut feel — RM 50/hour feels cheap, RM 300/hour feels steep. But a host's rate only means something next to what their session actually nets you. A cheap host who barely fills the room can cost you more per ringgit of profit than an expensive host who consistently drives a full room, once you run the real numbers. This is the same trap as judging a session by GMV alone — see how to tell if a TikTok live session actually made money.
The per-hour session P&L
Before you can judge a host's rate, work out what one hour of their session is worth to you, before host cost:
Hourly margin before host cost = GMV/hour × (1 − platform fee % − COGS % − returns impact %) − ads/hour − samples/hour
Everything in that formula — platform fees (~18.9–19.98% plus RM 0.54/order depending on platform and programme, see TikTok vs Shopee fees compared), COGS, GMV Max or Shopee Live ad spend, samples sent to warm up the room, and the returns that live selling's impulsive buying tends to generate — comes out of GMV before the host's pay is even on the table.
Worked example: host cost ceiling at different GMV/hour
Using a blended ~19.4% platform fee, 35% COGS, ~4.5% returns impact, RM 625/hour of ads and RM 75/hour of samples (the same session shape as the live selling profit guide's worked example, spread across a 4-hour session):
| GMV/hour (RM) | Margin before host cost (RM) | What it means |
|---|---|---|
| 1,000 | approx. -289 | Session doesn't clear ads and samples — no host rate is affordable |
| 3,000 | approx. 532 | Afford up to ~RM 532/hour before this hour breaks even |
| 5,000 | approx. 1,353 | Afford up to ~RM 1,353/hour |
| 8,000 | approx. 2,585 | Afford up to ~RM 2,585/hour |
(Figures illustrative — built from a modelled session shape, not a universal benchmark; confirm your own fee, COGS and returns rates.) The pattern that matters: the affordable host rate does not scale linearly with GMV — fixed ad and sample spend eats a much bigger share of a slow hour than a fast one, so a struggling session can go from "can afford a host" to "cannot afford any host" well before GMV hits zero.
Base salary vs GMV commission vs both
Three common structures, each with a different risk profile:
- Flat hourly/session rate — predictable cost, but you carry all the downside if the room is empty. Works when you trust the host to perform regardless of pay structure.
- Pure GMV commission — the host's incentive lines up with GMV, but as the TikTok live selling guide covers, GMV-only incentives push hosts toward heavy discounting and ad-fuelled traffic that inflate GMV while quietly eating your margin.
- Base plus commission — a smaller guaranteed base with a GMV or profit-linked kicker. Tying the kicker to session net profit rather than GMV removes the incentive to discount recklessly, though it is harder to explain to a host up front.
What to track per host, per hour
- Session net profit per hour, not GMV per hour
- Host cost as a % of gross profit before host cost for that session
- Ad spend per hour, since it eats into the same ceiling as host pay
- Return rate on that host's live orders specifically — some hosts' audiences buy on impulse and return more
- The margin trend across a host's last several sessions, not just one good night
Building this without spreadsheet fatigue
Doing this math by hand after every session, allocating ads and samples per hour and waiting for returns to settle, is exactly the kind of tracking that quietly stops after the third session. Inseller computes real net profit per live session, using actual settled fees, so you can see the true hourly ceiling for a host's rate instead of guessing from a GMV number on a dashboard.
